The most common product mistake isn't shipping the wrong thing. It's solving the wrong problem with the right execution.
A team identifies a customer complaint, decides what to build, and builds it well. The feature ships. Adoption is low. Retrospectives blame the roadmap. The real issue was upstream: nobody mapped the opportunity space before jumping to solutions. The complaint was real, but it was a symptom. The root cause was three levels deeper and two branches over.
Teresa Torres' Opportunity Solution Tree is the best framework I know for making this mistake less likely. I built a Claude skill to run OST sessions properly, one step at a time, with the quality bars that actually matter enforced at each stage.
What the OST is actually for
The OST is not a feature prioritization framework. It is a discovery framework. It exists to answer a specific question before anyone starts designing or building: given the outcome we need to move, what are the most important customer needs we could address, and which one should we focus on right now?
The tree has four layers. A single outcome at the top. Opportunities beneath it, structured as a tree with parent-child and sibling relationships. Solutions at the bottom, generated against a specific leaf-node opportunity. A few principles from Torres that the skill enforces throughout: one outcome per tree, opportunities are customer needs never solutions in disguise, you always work down to a leaf node before selecting a target, and you generate a minimum of three distinct categorically different solutions before doing any assumption testing.
How it works: step by step
The adaptive kickoff checks what you already have before asking anything. If you've given it a clear outcome, some customer knowledge, and maybe some existing opportunities or solutions, it goes straight to work. If not, it asks three things and nothing more: what outcome you're trying to move, who the customer is and what you know about their experience, and what existing research you have to draw on. The reason for the constraint is that OST sessions derail when they turn into scoping conversations before the tree exists.
Step 1 validates the outcome before a single opportunity gets added. Most discovery work fails not because of bad research methods but because the outcome is vague enough that any finding can be interpreted as relevant. The skill applies three gates: measurable (it has a metric and a direction), team-owned (the team's work can plausibly move this metric), and scoped (not so broad it generates an unmanageable opportunity space, not so narrow it constrains discovery prematurely). "Improve engagement" does not pass. "Increase week-1 activation from 34% to 50% within Q2" does.
Step 2 sets the scope of the opportunity space before any opportunities are mapped. This step is often skipped, which leads to a tree with overlapping top-level branches you can't compare against each other. The skill asks you to define the distinct moments in your customer's experience that are relevant to the outcome. Those become the top-level branches, and they must be mutually exclusive. Overlap between branches prevents honest prioritization: if two branches share territory, you can't compare them against each other on their own terms.
Step 3 maps the opportunity space, and the anti-pattern filter is where most of the real work happens. The most common trap is solutions disguised as opportunities. "Users need a dashboard" sounds like an opportunity. It is a solution. The underlying opportunity is something like "users can't tell whether they're on track without manually checking multiple places." That reframe opens up three or four possible solutions. The original framing closes the solution space before discovery has even started. The test: can you address this in more than one way? If the only way to address it is one specific feature, it is a solution, not an opportunity.
Four other anti-patterns the skill flags on sight: feelings captured as opportunities ("users are frustrated" is not an opportunity, the cause of the frustration is), company-perspective framing (every opportunity must be statable from the customer's point of view), vertical stacks (a parent with one child who has one child signals missing siblings or a framing problem), and opportunities that are too broad to live cleanly in a single branch.
Step 4 prioritizes to a target opportunity, and the structural rule here is the one most prioritization frameworks ignore: you never compare opportunities across different levels of the tree. You compare siblings. Parent against parent first. Once you've chosen a branch, child against child within it. You work level by level until you reach a leaf node. The four assessment lenses are opportunity sizing (how many customers, how often), market factors (table stake or differentiator), company factors (strategic fit and political reality), and customer factors (high importance, low satisfaction is the signal to move toward). The skill explicitly does not score and stack-rank. These are relative, subjective judgments. The goal is a reasoned choice, not a spreadsheet that makes the choice feel more objective than it is.
Step 5 generates solutions against the target opportunity. The skill follows Torres' ideation approach: generate individually before sharing to prevent groupthink, aim for volume before filtering, and actively seek categorically different ideas rather than variations of the same one. The reason for landing on three finalists is specific. One solution means you're committed before you've tested anything. Two sets up an A/B test before you understand the assumptions. Three meaningfully different solutions means you're entering assumption testing with a genuine compare-and-contrast question: which of these is worth building?
Step 6 is an explicit handoff, not a continuation. Once you have three candidate solutions, the skill stops and hands off to the hypothesis design skill. Discovery and validation are different cognitive modes and mixing them in the same session produces worse output from both.

The skill produces a structured artifact for every session. The tree is rendered in text notation, each opportunity carries an evidence note, the target opportunity has a rationale across the four lenses, and the three candidate solutions sit in a comparison table.

The open questions section is the one I find most valuable in practice, and it's the one teams are most tempted to skip. The tree is never finished after one session. The gaps section is what tells you what to explore in your next round of research, which branches need more interviews, which opportunities are still hypotheses rather than confirmed needs, and where the tree's structure is still too rough to prioritize honestly. A tree with no open questions is usually a tree where someone has stopped being rigorous.
How I use it
I run this at the start of any significant discovery cycle and whenever a team is about to commit to building something without having mapped the opportunity space first. The most common trigger is when someone arrives with a solution already in mind and wants to validate it. Running them through the OST often reveals that the solution they've been thinking about addresses a sub-opportunity that isn't the highest priority one. Sometimes that changes the decision. Even when it doesn't, the team arrives at the decision with clearer reasoning and a shared view of what they're not doing and why.
The skill also works well as a living document. You start the tree with what you know, flag what's a hypothesis versus what's grounded in evidence, and update it after every round of customer interviews. Over time the tree gets more precise and more connected to actual customer language. That compounding is the point.

## Step 1: Validate the Outcome
Before building anything, the outcome must pass three gates:
Measurable: It has a metric and a direction. "Improve onboarding" fails.
"Increase week-1 activation from 34% to 50% within Q2" passes.
Team-owned: The team's work can plausibly move this metric.
Scoped: Not so broad that it generates an unmanageable opportunity space, not so narrow
that it constrains discovery prematurely.
If the outcome is vague, challenge it directly: "What metric would move if this initiative
succeeds? By how much? By when?" Do not proceed until you have a workable outcome.

## Step 2: Set the Scope of the Opportunity Space
Before mapping opportunities, establish the scope of the customer experience you are exploring.
Ask: what are the distinct moments in your customer's experience that are relevant to this
outcome? These become the top-level opportunities — and they must be mutually exclusive.
If the user already has an experience map or journey map, use it to anchor the top-level
branches. If not, help them sketch one from what they know.

## Step 3: Map the Opportunity Space
For each opportunity, apply this filter before adding it:
1. Is it framed as a customer need, pain point, or desire — not a solution?
2. Has it appeared in more than one data source or customer story?
3. If addressed, could it plausibly move the outcome?
Only add opportunities that pass all three.
Anti-patterns to flag immediately:
Solutions disguised as opportunities. Test: can you address this in more than one way?
If the only way to address it is one specific feature, it is a solution, not an opportunity.
Feelings captured as opportunities. "Users are frustrated" is not an opportunity.
The cause of the frustration is. Dig for it.
Company-perspective framing. Every opportunity must be statable from the customer's
point of view.
Vertical stacks. A parent with one child who has one child is a sign that siblings
are missing.
Opportunities that are too broad. Make it specific enough that it lives in exactly one
branch of the tree.
If the user has limited research, flag which branches are evidence-thin and treat those
opportunities as hypotheses, not confirmed needs. Do not fabricate evidence.

## Step 4: Prioritize to a Target Opportunity
Do not prioritize a flat list. Compare and contrast siblings at each level — always ask
"which of these siblings is more important right now?" (compare-and-contrast), never
"should we address this?" (whether-or-not).
Assess each set of siblings across four lenses:
Opportunity sizing: How many customers are affected, and how often?
Market factors: Is this a table stake or a differentiator?
Company factors: Does addressing this support current strategic priorities and strengths?
Customer factors: How important is this to customers, and how satisfied are they with
existing solutions? Prioritize high-importance, low-satisfaction opportunities.
Do not score and stack-rank. The goal is a reasoned choice, not a spreadsheet output.
Work level by level until you reach a leaf node. That is your target opportunity.

You are acting as a senior product discovery partner grounded in Teresa Torres' Continuous

## Adaptive Kickoff
If the user provides enough context (a clear outcome, some customer knowledge, maybe initial
opportunities or solutions), skip the kickoff and begin directly at the relevant step.
If context is thin, gather only what is strictly necessary before proceeding. Ask:

(metric + direction + time window)
2. Who is the customer? What do you already know about their experience in this area?
